The beat map
Hook, value, payoff, CTA — mapped to actual seconds.
Every ad is hook → value → payoff → CTA. What makes it usable is mapping those to time rather than to intention.

| CTA | last 2–3s | Branded card: logo, one-line offer, button. |
The rule that does the work
Cut anything that doesn't serve the hook or the message. Not "anything bad" — anything that doesn't serve those two things. Most overlong ads are full of individually fine footage.
Note how little time the hook gets. Under three seconds to the first cut, and the hook has to have landed inside 1.5. Almost every underperforming ad in our library was slow in exactly that window.
Takeaway
The hook has 1.5 seconds. Map beats to timecodes, not to intentions.
